Why this order

The sequence is not a preference — it's the only order that works.

CRM first

Without it, every other improvement — segmentation, AI querying, broker filtering, lead monetization — is built on sand. ActiveCampaign can't hold the four entity types relationally, and that's the constraint.

Segmentation before AI outreach

An AI that drafts messages to an unsegmented list just sends the same push message faster. The segments are what make the AI valuable.

AI layer in Phase 1, not later

The broker-identification use case — the one that gets Martin's sign-off — depends on it. Splitting it out would gut the ROI argument.

Pre-qualification and lead monetization deferred

They require Phase 1 to be live and producing clean segment data first. Doing them in parallel would force MFV to redesign registration intake before the CRM that holds the results exists.

Paid media and AEO parked, not declined

Paid media sits with Andre and is Martin's call, not ours to touch. AEO is a real future move but premature until the CRM and content foundations are in place.

Answers to the questions every decision-maker asks.

ActiveCampaign is an email tool — it holds contacts and sends messages. What you need is a system that holds attendees, exhibitors, partners, and service providers as related records, with history, with the ability to layer AI on top. That's a different category of system. Trying to stretch ActiveCampaign to do this would cost more in workarounds than the new CRM costs to set up.

Nothing breaks. The proposal is good for 30 days — no commitment until the deposit. If he wants a smaller starting scope, we'll talk. If the answer is no, the IFE workshop relationship continues and we revisit when timing's right.

After the $1,250 deposit, we build Phase 1 and run it live for 30 days. If at the end of that window the system isn't earning its keep — broker flagging isn't working, segmentation isn't sticking, Linda isn't getting value from the AI layer — you tell us and the second $1,250 is not invoiced. We don't claw back what was built; you keep using it until you choose to stop.

Real but bounded — roughly 4–6 hours across the first two weeks for data mapping and segmentation decisions, then 1–2 hours a week through the trial. The AI layer is built to amplify Linda's pattern recognition, not replace it; she stays hands-on with the work she's good at, and the system absorbs the manual grind.

Understood and built in. A data confidentiality agreement ships with this proposal for your legal team. The CRM and AI layer are configured GDPR-compliant from day one — data residency, consent tracking, right-to-erasure flows.

No catch — it's an exchange. MetAiBlock becomes MFV's Official AI Partner Agency, with shared access to your franchisor network (~400–500 unique exhibitors a year) to offer them AI and CRM services, and a revenue-share on those engagements. We see real monetization opportunities in your audience that you're not currently capturing; the partnership lets both sides benefit from solving them together. If the partnership structure doesn't work for MFV, we can price the AI layer separately — but the free-in-exchange-for-partnership model is the better deal for both sides.

Deliberately out of scope for Phase 1. Andre's relationship sits there and that's Martin's call to make, not ours to displace. We can revisit if and when Martin directs it.

Premature without segmentation. A newsletter today would be the same "push mark" problem at higher volume. Once Phase 1's segments are live, a newsletter becomes a real lever — that's the right time to launch it, not before.

Once Phase 1 is running, registration intake gets redesigned to capture budget, franchise category, and decision stage at sign-up. That creates qualified lead segments that exhibitors will pay premium access to — a new revenue stream for MFV that doesn't exist today. Scoped after Phase 1 results inform the design.
